4) Insight: Thoughts on the Management Philosophy of Various Japanese Companies
--------------------------------------------------------------------------------
Kazuo Inamori rebuilt Japan Airlines in the remarkably short period following its financial collapse. He then promptly stepped away from its management. The person Inamori selected as his successor and appointed president was a man who had devoted his entire career to being a pilot.
His name is Yoshiharu Ueki. Born in Kyoto Prefecture in 1952, he was the son of a superstar of the Japanese film industry.
Instead of following in his father’s footsteps, however, he chose to become an airline pilot. The inspiration came when, as a second-year high school student, he saw a pilot in uniform and was captivated by the pilot’s impressive appearance.
With no hesitation, Ueki entered the Civil Aviation College. He joined Japan Airlines in 1975 and continued to fly scheduled services as a pilot for the next 35 years.
Even on the day of Japan Airlines’ financial collapse in 2010, Ueki was on duty as a pilot. Shortly afterward, Inamori asked him to become an executive officer.
Ueki agonized over the decision. He reportedly felt that accepting an executive position would mean giving up his calling as a pilot, and wondered whether, in that case, he should decline the offer and leave Japan Airlines altogether.
After thinking it over for three days, Ueki is said to have concluded that the choice that would leave him with no regrets was to step away from the cockpit after so many years at the controls and devote all his energy to rebuilding the company following its financial collapse.
He also came to believe that his mission was to ensure that the company would never collapse again and to create the happiest possible workforce. As one of the executives, Ueki joined Inamori in taking on the challenge of rebuilding the company, a task they accomplished in just two years and eight months.
Even today, Ueki says that he does not know why Inamori chose him as his successor. At the time, he reportedly asked Inamori directly, “Are you sure I am the right person?” Inamori gave him a simple reply: “You are the right person.”
Inamori had long stated that when choosing a successor, he looked for both ability and an altruistic mind. This makes it particularly interesting to consider how Inamori viewed Ueki’s ability.
Having devoted his entire career to being a pilot, Ueki had no knowledge of or experience in management. Why, then, was Inamori convinced that he could entrust Ueki with the task of running the company?
Ueki said, “A captain is responsible for the lives of 500 passengers and must make decisions with confidence in every situation that arises during a flight. Failing to make a decision is wrongdoing.” After becoming president, he said, “To keep a company moving forward, the president must continually make decisions despite the significant risks involved. In that sense, my experience as a pilot has served me well. After all, I am also responsible for the livelihoods of 32,000 employees and their families.” Perhaps Inamori saw Ueki as someone capable of making sound decisions even under difficult circumstances.
In the next installment, I would like to discuss the second quality that Inamori had discerned in Ueki.
To be continued in the next edition.
